Jonathan, Could be a couple of things, One of the flaps is stuck somewhere or Probably one of the vacuum lines that control all the flaps etc has gone, Do you hear any hissing noises when you switch the engine off? - suggest leaks. Another leak test is to switch the engine off and turn the distribution switch, there should be enough vacuum in the reservior to keep the flaps moving for a while - at least 3 complete turns of the switch, if not points to a leak. Can you here the flaps moving as you do this?
