First and foremost it is important to check if the A/C clutch is still engaged when the hot air is blowing. If you have a failing A/C clutch that goes open when hot, it can act in the way you describe.
Also, it takes to long to explain how the heater doors/flaps logic and calibration works but short is that if something is broken inside, the A/C system logs the wrong end positions in its memory for its motors all depending on where the motors stops (gets snagged). So one day, the calibration ends up in one way, the next day the system gets calibrated in another fashion.
It's not possible to predict how it will work from one day to the other when some of the arms are broken.
