The operation was a success!
The old chain lasted 215k after which it began to rattle. The tensioner was at 18 mm. The wear on the guides was fairly small so there was no need to replace them.
I used a dremel to grind off two rivets, then split the old chain, attached a new chain with a piece of steel wire (from a wire hanger) and rolled it in. I used about 60 zip-ties to keep both chains on the sprokets. Finally, I installed a master link using the "two hammer" method.
The old chain was about 1/4" longer than the new one - I expected more. The noise is now gone and I did not remeasure the tensioner after the install.
Btw, after 215k with 10k oil changes there were no signs of sludge (Mobil 1 0w40 since 50k and PCV6 installed at 70k). Don't waste your time and money on 3-5k changes!
