93 9000 - Brake Question - Low Pedal unless pumped

I took my 9000 out today to put air in the tires since I don't drive it very often. There's a lot of pedal travel before the brakes engage, closer to the floor than I remember it used to be (i've been driving my prius).
I also noticed that the pedal firms up after pressing the brake pedal... meaning, if i press it as i brake, let off it, and then press it again, it's much firmer and I don't get as much travel.
So, I can "pump" the brakes lightly a couple times as I approach a stop and get a nice firm pedal near the top of the travel, whereas if I just wait until I'm ready to stop, the first press goes much farther down then stops the car.
The brakes stop the car ok, but I don't like the pedal travel, and I can't remember what it means when pumping the brakes to firm the pedal works while the car is on and running. I can't seem to find the same problem in the archives.
Any help is appreciated, especially as brakes are such a safety item.
