Have you inspected the cylinders for condition and dimensions?

There may be a part of the bore that is narrower at the top where the rings do not pass. That can sometimes damage new rings.

The ring lands on the pistons can be worn and not flat, that can sometimes cause new piston rings to crack

Were the piston rings all free or stuck to some degree?
