Reco on minimum brush length is 5mm.
If brushes look Ok, I would suspect one or more diodes burned out in the alternator. There are a bunch of diodes they can fail one at a time. The alternator can still function, but not 100%.
I once tried to squeeze the last bit out of an alternator(regulator replaced) that had a bad diode or two with the same symptoms. It worked fine for months and then in a driving rainstorm on an interstate it went. Bought a new battery and limped home by turning everything electrical off. Then, I installed the new alternator that I had previously bought. I was stupid to be so cheap and not put the new alternator in right away.
