I've noticed driving my 1996 900S Automatic (125K miles) that it shifts kinda hard from first to second and a little less so from second to third. Anything above that is smooth and I notice nothing in terms of harshness. It's always been like this (I'm the second owner) but over thousands of miles it's never changed in the slightest. I've always figured that I would just keep up the service on the trans and see what happens. So far nothing but dependable driving from it. Not sure if that's the condition you saw in your test drive, but I thought I would offer it up.
