Timing alignment not right?

Wow, what a great board! Been reading all day.
I just got a 99 9-5 with 106K, very well maintained. Heard a noise and traced it inside the timing cover. Turned out to be the tensioner. There was melted plastic pieces on the outside of the tensioner pulley when I removed the cover and the tensioner is wobbly.
But when I look at the timing belt I am sorely confused. The four cam gears each have two marks on the gear. The outside pair (toward the front of the car are identical - the marks are the same distance apart, and the two cams toward the inside of the car are different with the marks a different distance apart.
When i align the marks on the belt -two lines together on the bottom of the crack, and the four lines lined up with the timing cover notches nothing lines up! But the car ran fine.
So the questions is if I go ahead and replace the belt and all idlers - how do I know where to put the cams???
I hope the answer makes me look like an idiot and is something I am doing wrong...
