Clearly you can replace the one piston with the engine still in the car, but I don't think you can get it out the bottom, so the head has to come off - and to me, it doesn't seem like all that much more work to just remove the whole unit - if you have the time and inclination to wade into the project in the first place. It is far easier to work on the engine and check everything over when it is being disassembled on a stand/bench. To me, it doesn't sound like much fun trying to check bearing clearances from under the car while oil is dripping down on you :)
A couple years ago, I was in a similar situation w/ a very cheaply acquired 99 9-5 wagon (although yours sounds way better - mine was running and still quiet, but I have no idea how, the #3 main bearing had clearly spun and the crank was trashed) - I acquired a B234 block from a wrecked 9000 turbo for $200, bought new rings and bearings, gaskets, replaced a whole bunch of stuff because it was easy (water pump, belt tensioner, pulleys, one motor mount was bad, new ball joints, sway bar links, etc), replaced the front timing cover and oil pump gears, ended up breaking the auto trans hydraulic pump upon reassembly, and still the whole thing went back together for $1200 or so. 50k miles later I'm about to cross 200k and I've had no trouble other than replacing the fuel pump at 180k. The car you've got looks to be in nice shape, I'd say go for it.
