replacing idler pulley without removing belt

It is really cold outside (below zero F) and I need to change the upper idler pulley as it is really screaming. I bought a new belt and the pulley but I was thinking of trying to figure out a way to just swap in the pulley now and doing the rest of the job later. The belt that is in there is decent and I really don't want to have to go through all the steps. So I trying to think of a way to take up most of the slack in the belt after I loosen the tensioner and remove the pulley. Anyone here done this?
