You've done your homework. My house has just perfect orientation and while there are a crapload of trees in my neighborhood, my little patch of panels just happens to be in sun all day long.. the system kicks on well before I even wake up. 12 years seems like your installation is not optimal. I use a fair amount of electricity and mine comes out to about 7 years... It would be less if I were not home working during the day and getting the max out of my 4X peak time multiplier - did you put that in your calculations? Like I say in one my responses below, without the 65% CA refund AND the 4X multiplier, there would have been no way we could have really considered this project as we're on a budget - as it was - I still feel that on something I have to wait 7 years to reap the rewards from - because we felt it was the right thing to do definitely played a major factor in swaying our decision to proceed... Without those incentives, I would only have done it if I had cash to burn simply because it would have been one of the cool tech projects I would have spent time playing with...
Good luck - I hope it works out and since you're looking into it now, can you let me know if the California rebate is still 50% cash back plus 15% tax credit? I have a friend in Atherton with a huge roof and who wants to do this project too... for him, fortunately due to his timely entry and exit off the dotcom boom, his ROI date could be 13 years and he would easily decide to proceed. Plus, he's got a great sunny roof that is flat so he can install at any angle he wants.
