Ernesto's comment that you're due for a master cylinder rebuild is probably a safe guess -- but leakage *anywhere* in the system could be causing this same symptom, so it might be smart to start out by trying to find where it leaks.
There's nothing complicated about the brakes themselves. The whole thing works by pistons moving in cylinders, and by the fact that hydraulic brake fluid (like water) is almost completely incompressible. When you step on the brake pedal, a piston in the master cylinder presses against the fluid in it. Since the fluid won't compress, it instead flows out through the pipes that run from the master cylinder to the calipers (front) or wheel cylinders (back.) When the extra fluid squeezes into these spaces, it presses out pistons inside them so that the pistons press the friction surfaces against the braking surfaces.
Since the fluid is incompressible, the piping is pretty rigid, and the pistons can only move so far, the pedal should feel rock-solid once you've depressed it enough to lock the brakes. If it doesn't, it has to be because the fluid is leaking out of a cylinder somewhere, or out of the piping, or the piping is no longer rigid and "gives" a bit under the increased pressure. If you can find out where these bad things are happening, then you know what you need to replace. Simple, no?
