When I did mine, one side of the seat adjustment worked and the other side did not. So I used the seat adjuster switch to square up the seat back before removal.
If neither side works (both cable sleeves are broken and the cable has become disconnected) I would repair one side with the seat out of the car and then put the seat back in the car to square the seat back up with the seat adjuster switch and then REINSTALL the seat to do the other cable sleeve.
What you did with a drill motor would work, but you might not have the seat properly aligned.
