Carbon on Plugs

My '87 900 recently began hesitating badly to the point where it died and
won't start again. The plugs are BLACK with what looks like carbon build
up (no oil). I had just put the plugs in last week. I know the car needed
to have it's timing checked because it would hesitate on occasion, but I
don't know what has caused this.

Any thoughts here- should I be looking at O2 sensors and EGR valves, or
timing issues.

I'm pretty lost on this one and unfortunately don't know of a single
decent SAAB mechanic here in NYC (whenever I needed prof. help I would
journey up north to Woodstock, NY.
