Snapped Alternator Brush

I recently replaced the voltage regulator in my 1986 900S... The brushes
on the old one were worn down to 4mm, and the replacement, while not new
and out of an '87 8-valve, had nice long brushes on it... a decent if
temporary remedy.

Or so I thought.

After a short test drive, during which my engine sputtered whenever I put
more than a minimal pressure on the accellerator, I removed the
replacement regulator to discover that one of the brushes had been snapped
off at its base. Now there is a little chunk of carbon floating inside my
alternator.

My first thought on this is that I somehow put the regulator in wrong, but
in the interest of saving myself the bother of destroying another
regulator I ask... Could there be another cause?
